Astorg White Paper | Rebuilding the Product & Engineering Operating Model for the AI-first era

Over the past two years, Astorg’s Operations team has worked closely with its software companies to build the skills, capabilities and leadership needed for an AI-first Product Development Lifecycle (PDLC).

Our new white paper brings together what we have learned on the ground: what worked, the impact achieved, where new bottlenecks emerged, and the no-regret actions companies can take now.

Two years in, we have achieved 3x productivity and unlocked ~€15 million of recurring capacity. These gains did not come from tooling alone. They required changes to the operating model across four key areas:

Product & Engineering — redesigning how products are built and delivered
People & Talent — evolving skills, roles and team structures
Governance & Compliance — adapting controls for agentic workflows
ROI — rethinking how AI investment, cost and value are measured
